And yet email remains the highest-ROI marketing channel for most businesses, year after year, regardless of what new platforms emerge to compete for attention.

But the way email works has changed significantly over the last few years. Here’s what’s different in 2026 and what remains constant.

What has changed.

Open rate data is unreliable. Apple’s Mail Privacy Protection, which automatically triggers email tracking pixels for many users, has made open rates a less reliable absolute metric than they once were. The direction of the metric is still useful — this email got more opens than that one — but the absolute numbers are inflated and should be treated with skepticism. Focus on click-through rates and reply rates as more reliable engagement indicators.

Inbox placement has gotten harder. Email providers have become significantly more sophisticated in filtering low-engagement emails to promotions tabs or spam folders. The businesses that maintain good deliverability are the ones sending to engaged lists, getting consistent replies and clicks, and maintaining low unsubscribe rates. Volume-based email strategies are increasingly penalized. Quality and relevance are increasingly rewarded.

AI-generated email is flooding inboxes. The availability of AI writing tools has dramatically increased the volume of marketing email being sent. The practical effect of this is that genuinely personal, human-sounding emails stand out more than they ever did. Paradoxically, the AI era may be the best era ever to be writing authentic, human email because the contrast with AI-generated content is so stark.

What has not changed.

The relationship between consistency and trust. The businesses with the most engaged email lists are still the ones that show up consistently with something worth reading. This has not changed and will not change.

The power of specificity. Specific subject lines outperform vague ones. Specific promises outperform general ones. Specific stories outperform generic advice. Specificity is what makes an email feel written for the reader rather than broadcast to a list.

The reply as the highest-value engagement. A subscriber who replies to your email is a warm lead. This was true in 2016 and it’s true in 2026. Write emails that invite replies. Treat replies as the conversations they are.

The fundamentals have not changed. Master the fundamentals and the tactical shifts are manageable.

Email marketing has been declared dead more times than I can count.
